Master Prompt — one prompt for every AI in your company
Different prompts create different companies
When every employee writes their own Claude or ChatGPT instructions, the company does not get one AI operating system. It gets dozens of private assistants with different assumptions.
One employee tells the model to be concise. Another tells it to be creative. Another pastes a department-specific brief. Another forgets to mention the company brain. Another asks for numbers without source tools. Another lets the model answer from memory. Another has an outdated policy. Another never writes learnings back. The result is fractured AI use: some people get grounded operational help, others get generic answers, and nobody can tell which behavior is standard.
For a consumer SME, this is not a philosophical issue. It affects daily operations. A customer-service lead, finance operator, merchandiser, retail manager, and founder can ask similar questions and receive answers with different source discipline, privacy assumptions, and escalation rules. That breaks trust.
A master prompt solves the behavior layer. It is the canonical operating contract for every AI client and every agent in the company. It tells the AI who it works for, which sources are authoritative, when to search the Brain, when to use operational tools, how to handle uncertainty, when to write back, when to escalate, and how to avoid flattering the user into a bad decision.
The reference system uses knowledge/platform/onboarding/prompt-maestro-claude.md as the source of truth. The document is versioned, updated centrally, and then propagated to Claude Desktop, agents, and new employees. The specific company details are not portable. The governance pattern is.
This is one of the highest-leverage parts of Brain v2 because it makes distribution safe. Setup 1-click connects employees technically. The master prompt connects them behaviorally.
Why a canonical prompt matters
AI adoption usually starts bottom-up. People try tools, save prompts, share screenshots, and build habits. That is fine for exploration. It is not enough for operations.
Operations need repeatability. The finance agent should not invent revenue numbers because it forgot the source-of-truth rule. The CS agent should not answer from stale policy because it skipped the Brain. The founder's Claude Desktop should not act like a generic strategist when company context exists. A new employee should not have to rediscover the company's AI doctrine by asking around.
A canonical master prompt creates baseline behavior across three surfaces:

The prompt should not be a giant list of preferences. It should encode operating rules.
The most important rules are source discipline and write-back. Source discipline means the AI must consult the Brain for company questions and must use source systems for operational data. Write-back means the AI records significant learnings, decisions, tasks, outputs, bugs, and gaps into the Brain. Without those two rules, the company has a clever interface, not a memory system.
A master prompt also makes governance easier. If someone wants to change how agents behave, the change goes in one document first. Then it propagates. If every team has its own prompt, behavior forks silently.
What v1.7 contained
The reference master prompt reached v1.7 in the Brain v2 upgrade week. The exact contents were company-specific, but the categories are portable.
It included a Truth Over Approval rule: accuracy matters more than pleasing the user. If the founder or operator is wrong, the AI should say so early and explain why. It should not validate a weak premise because the user is senior.
It required Brain-first behavior for company questions. Before answering about the company, the AI should run a Brain search. If keyword search fails, it should try semantic/vector search where available. If neither finds enough context, it should say that the Brain has no verified information rather than inventing.
It required tool discipline for operational data. Sales, orders, inventory, finance, ads, analytics, tickets, email, logistics, HR, and workspace questions should come from the relevant source tools, not model memory. A model can reason over data. It should not fabricate the data.
It required auto-documentation after meaningful tasks. When an agent finds a gotcha, fixes a bug, creates a pattern, discovers a tool behavior, completes a significant output, or identifies a capability gap, it should write to the appropriate Brain path.
It included triage. Simple tasks can be executed directly. Non-trivial work gets a short plan. Irreversible or high-value decisions require stronger review. Multi-domain questions can be escalated to a council or expert agents. Domain-specific work can consult the relevant specialist.
It included skills review before execution. Before non-trivial company work, the AI should search for relevant skills and docs rather than improvising. This prevents the system from ignoring its own accumulated procedures.
It included Google Workspace assumptions. The AI should assume it can use the workspace tools where authorized rather than claiming it has no access without trying.
It included UX/product discipline: when the task is UX or UI, use the appropriate design research source before building. In the reference environment that included Mobbin for UX/UI/product work.
It listed critical daily tools: Brain, skills, founder context, Shopify, the POS/inventory system, Klaviyo, the accounting system, the helpdesk, Meta, Slack, Notion, Google Workspace, and other company systems. A portable version should list roles rather than copying exact vendor names unless those vendors are actually in your stack.
It also encoded tone and formatting: direct, factual, no filler, confidence levels when uncertain, and concrete dates when relative time could confuse.
The reference version history was also instructive:

Version history matters because prompt drift is real. If the prompt is not versioned, nobody knows which behavior is current.
Governance: doc first, propagation second
The master prompt should live in the Brain as a source-of-truth document. In the reference system, that path was:

For a portable deployment, use a path like:

The governance rule is simple:
Change the doc first. Then propagate it to clients and agents.
Do not edit a production agent prompt directly and later try to remember to update the source doc. That is how the company gets prompt drift.
A practical prompt governance process looks like this:
- Propose a change in the master prompt doc.
- Add a short version-history entry with date and reason.
- Review whether the change affects tools, privacy, escalation, or output format.
- Propagate to agent system prompts and employee onboarding material.
- Announce the change in the public AI channel.
- Record any gotcha if the change caused unexpected behavior.
For small companies, this can be lightweight. The founder or AI owner can approve most changes. But the discipline should exist from the beginning because prompts become infrastructure faster than people expect.
The prompt should also name its scope clearly:

The prompt is not meant to control someone's private creative use of AI outside work. It is meant to standardize company AI behavior when the AI touches company context, tools, customers, operations, or decisions.
Anti-pattern: prompt fragmentation
The worst version of company AI is a private prompt culture.
Marketing has its own prompt. Finance has a different one. CS has a different one. The founder has a secret stronger one. Agents have prompts that nobody has reviewed since launch. New hires copy whatever a teammate sends. A policy changes, but only one prompt gets updated. The company thinks it has an AI operating system, but it actually has prompt forks.
Fragmentation creates four problems.
First, source discipline varies. One prompt says "search the Brain first" while another says "answer quickly." The second will feel faster until it produces a wrong answer from stale context.
Second, privacy rules vary. One prompt may know not to touch HR, payroll, health, family, and legal personal context. Another may not. In a live company, that is not acceptable.
Third, write-back varies. If only some prompts tell agents to record tasks, outputs, and gaps, the Brain becomes incomplete in ways that are hard to see.
Fourth, onboarding becomes oral tradition. Instead of one source-of-truth document, every new employee receives a slightly different set of instructions.
A master prompt does not eliminate team-specific context. Departments can have addenda: CS escalation rules, finance close calendar, merchandising sell-through definitions, retail store procedures. But those should sit under the same company-wide operating contract.
Think of it as a constitution and local law. The master prompt defines non-negotiables. Team prompts add domain behavior without overriding Brain-first, tool discipline, privacy, write-back, and escalation rules.
Master prompt template
Below is a portable template. It is intentionally written with placeholders. Replace them with your company context. Keep it short enough that employees can understand it, but explicit enough that agents behave consistently.

- `brain_read(path)` to inspect source documents.
If the Brain has no matching information, say: "No verified Brain source found." Then answer only as an unverified inference or ask for source access.
Cite Brain paths when using Brain information.
## Source tools for operational data
Never invent operational data.
Use the relevant source system for:

If a tool fails, report the exact error and try a reasonable alternative.
## Privacy and sensitivity
Do not promote or expose sensitive personal information.
Hard stops include HR investigations, recruiting/candidates/CVs, payroll, compensation, health, family, maternity/paternity, absences, personal legal matters, credentials, and private non-work content.
When in doubt, restrict and ask.
## Task triage
Classify work before acting:
- Trivial: execute directly.
- Non-trivial: state a short plan and proceed if no critical ambiguity exists.
- High-value or irreversible: escalate for explicit human decision.
- Multi-domain: consult the relevant domain owners or agents.
- Domain-specific: read the relevant Brain docs and skills first.
## Skills and docs review
Before non-trivial work, search for relevant skills, runbooks, gotchas, and prior outputs.
Do not improvise when the company has an established procedure.
## Write-back
At the end of significant work, write back to the Brain when you created or discovered something durable:
- task created or completed
- decision made
- output produced
- bug or gotcha found
- tool behavior learned
- capability gap identified
- source-of-truth rule clarified
Use the appropriate path:

## Public-by-default work
When work is not sensitive, prefer public company channels over private DMs.
Public work creates reusable prompts, observable execution, and shared memory.
Use private channels only for HR, legal, personal, or sensitive matters.
## Communication style
Be direct, factual, and concise.
Use concrete dates when relative dates could confuse.
Lead with bad news or blockers.
Avoid filler, flattery, and unsupported optimism.

This template should be adapted, not pasted blindly. The source tools, company description, domains, privacy rules, and escalation paths must match your operating reality.
Rolling it out
A master prompt is only useful if people actually run it.
The rollout should be part of onboarding, not a Slack announcement that everyone ignores. The reference process tied it to day-one setup: install Claude Desktop, run setup 1-click, verify tools, apply the master prompt, join the public AI channel, and complete a first real task in week one.
For existing employees, run a migration:
- Publish the master prompt source path.
- Explain which old prompts it replaces.
- Have every employee update their AI client during a scheduled window.
- Verify a sample of clients by asking them to perform a Brain search.
- Update agent system prompts from the same source doc.
- Record the rollout as an output or decision.
Verification should be behavior-based. Ask the AI a company question and see whether it searches the Brain. Ask for a sales number and see whether it uses the source system. Complete a task and see whether it proposes a write-back. If it does not, the prompt is not active or not strong enough.

For a consumer SME with one engineer, this layer can be built in a few days, but the full operating system still takes 6-8 weeks because the prompt depends on working Brain tools, source-system tools, capture, tasks, outputs, health, and onboarding. Do not oversell a prompt as the system. It is the behavioral contract that makes the system usable.
Keep the prompt small enough to remember
A master prompt can become a dumping ground. Resist that. If the prompt grows into a long policy manual, employees will not understand the behavior they are installing and agents will receive conflicting priorities. The company-wide layer should contain the durable rules: Brain-first, source tools for data, truth over approval, privacy, triage, skills review, public-by-default, and write-back.
Put volatile details elsewhere. Vendor-specific API quirks belong in runbooks. Department rules belong in domain docs. Temporary launch context belongs in project briefs. The master prompt should point to those sources rather than absorbing them. This keeps the canonical contract stable while still letting the Brain evolve.
Review the prompt monthly during the first quarter. Look for rules that agents ignore, rules that cause friction, and rules that should move into a skill or runbook. A prompt is infrastructure, but it is not sacred. Version it, test it, and prune it.
