The Company Brain
The primitive that makes everything else possible
The biggest lie in the AI-for-business category right now is that the model is the bottleneck. It isn't. The models are remarkable. You can plug Claude, GPT-5, Gemini 2.5 into anything and they'll write, reason, and code at a level that was science fiction three years ago.
The actual bottleneck is the company's own context.
Every business is a fog of accumulated decisions. Refund policies that started in a Slack thread in 2024. Pricing exceptions a senior employee remembers but never wrote down. Incident playbooks that live in the founder's head. Procurement quirks. Tone-of-voice patterns. Vendor relationships. The way customer service handles a delayed shipment that depends on which agent picks up the ticket.
Humans muddle through it. Models can't. A model with no access to your context is a very expensive intern who refuses to remember anything you told them yesterday.
We spent eighteen months in the muddle. Then we built a brain.
What the brain actually is
The brain is a structured, executable, continuously-updated representation of how this business works.
It has three layers and one rule.
Layer 1 — Documents (the knowledge)
1,341 markdown documents at the time of writing. Every one of them is the answer to a question someone might ask. Where do we file invoices? What's our refund policy for international orders? How do we onboard a new employee in retail? What patterns have we seen in returns over the last six months?
These came from everywhere: - 18 months of email - The full Slack history of every operational channel - Past quarterly reports and meeting notes - The founder's memory, transcribed in long sessions - Every "Standard Operating Procedure" that lived in scattered Notion pages - Every customer service ticket that taught us something - Every postmortem from every incident
Each document is markdown, versioned, tagged, and indexed. Each has a path that means something (knowledge/finance/cash-position.md, knowledge/customer-service/refund-policy.md). The brain knows when each was last updated and by whom.
Layer 2 — Skills (the procedures)
167 executable skills. Each one is a procedure the brain can run. Not advice — execution.
A skill looks like this internally: a name, a trigger, a set of parameters, a step-by-step procedure, and a contract. Examples:
close-the-books— runs the monthly close: reconcile accounts, generate variance report, file the entries, draft the board pack.triage-refund— given a ticket ID, pulls the order, checks the policy, decides eligibility, drafts the response.weekly-pnl— pulls revenue from Shopify, costs from accounting, runs the P&L template, flags anomalies.reconcile-bank— diffs bank movements against expected payments, classifies the unmatched, surfaces the exceptions.
Skills can be called from any agent. Skills can be called by any human with a Claude window open. Skills are how procedural knowledge becomes liquid — it stops living in someone's head and starts being callable from a chat.
Layer 3 — Tools (the systems)
44 integrated tools exposed via MCP (Model Context Protocol). Every business system the brain can read or write to:
- Shopify (catalog, orders, customers, inventory)
- The accounting stack (invoices, expenses, AR, P&L)
- The helpdesk (tickets, conversations, SLAs)
- Slack (channels, threads, DMs)
- Notion (HR, policies, project pages)
- Klaviyo (campaigns, segments, flows)
- GA4 (web analytics, attribution)
- The warehouse system (stock, transfers, pick lists)
- The bank (transactions, balances, transfers)
- The marketing platforms (Meta, Pinterest, TikTok, Google Ads)
- A dozen more
Each tool has an ACL group. Each call is logged. The brain knows what was queried, what was modified, by whom, and when.
The rule — Self-updating
This is the part most teams underestimate. The brain has to update itself, or it dies.
Every operational decision adds to the brain. Every conversation that mattered. Every fix that worked. Every pattern that emerged in customer support, in inventory, in payments. We have crons that watch for new operational signals and write learnings back into the brain. We have a weekly review where what changed gets promoted into structured documentation.
The brain at month six is qualitatively different from the brain at month one. Not because we worked harder. Because the system was designed to compound.
What changes when you have one
The first thing that changes is that AI becomes useful for everyone, not just the technical team.
Before the brain, AI inside a company is novelty. Someone uses ChatGPT to write a report. Someone uses Claude to summarize a meeting. Cute, but disconnected. The model has no idea what your refund policy is, what FW means in your context, who your top customers are, or that you decided last month to stop offering free shipping to Italy.
Once the brain exists, every employee can ask Claude (or any other AI surface) questions that are specific to your business and get correct, contextual answers. Not because they're prompt engineering wizards. Because the model is now reading from your company's actual context.

This is the difference between AI as a feature and AI as a foundation.
The second thing that changes is that automation becomes cheap. Building an AI agent that handles customer service is hard if the agent has no idea what your business is. It's tractable when the agent can read from the same brain a human would.
Before the brain, building an agent is a six-month integration project. After the brain, building an agent is a weekend. We have seven of them now. Each one reads from the brain, writes to the brain, contributes patterns the brain keeps.
The third thing that changes is institutional memory becomes immortal. People leave. Teams reorganize. Context gets lost. With the brain, context gets crystallized. The fact that "we tried X in March 2025 and it failed because of Y" doesn't have to live in someone's head — it lives as a learning that any future agent or any future employee can pull up.
The Y Combinator validation
Two weeks before this chapter was written, Y Combinator's Tom Blomfield published a short essay titled "Company Brain". The thesis:
The biggest blocker to AI automation of companies is no longer the models, they just got so good so quickly. Now the blocker is the domain knowledge.
Every company has critical know-how scattered everywhere. Some of it lives in people's heads. Some of it is buried in old email accounts, Slack threads, support tickets, and databases. The company works because humans vaguely remember where that knowledge is and how to apply it.
But AI agents can't operate like that. If we want every company to run on AI automation, we need a new primitive: a company brain. A system that pulls knowledge out of all these fragmented sources, structures it, keeps it current, and turns it into an executable skills file for AI.
This isn't a company-wide search or a chatbot over documents. It's a living map of how a company works: how refunds get handled, how pricing exceptions are decided or how engineers respond to incidents.
Then AI systems can use that skills file to actually do the work safely and consistently.
The company brain becomes the missing layer between raw company data and reliable AI automation.
I think every company in the world is going to need one.
We agree. We've been running ours for six months. The rest of this playbook is what we learned building it, what runs on top of it, and what we'd do differently.
