The Five Pillars of the Agentic Brand
The 1% Network Model, Made Practical
In September 2025, McKinsey published "The agentic organization: Contours of the next paradigm for the AI era." The core claim: companies are moving toward a new paradigm where humans work alongside virtual and physical AI agents at near-zero marginal cost. McKinsey calls it the agentic organization and pegs its adoption at only 1% of companies today — versus 89% still operating in the industrial age and 9% in the digital age.
This chapter does one thing: it maps the reference system, line by line, to McKinsey's five pillars of the agentic organization. Not because we built the reference system from the McKinsey framework (we didn't — we built it from operating a 8-figure brand that doubled every year for three years), but because the framework is now the enterprise language for transformation committees, COOs, and boards.
If a consumer brand's leadership team is asking "how do we get to the agentic organization McKinsey describes?" — this playbook is a practical reference: open-source artifacts, real production lessons, and a repo operators can fork instead of buying another point solution.

Pillar 1 — Business model

Where the framework exceeds what we ship
Honesty matters. Three McKinsey prescriptions we do not yet fulfill at v0.4:

Agent factory pattern (50-100 specialized sub-agents per workflow): we ship 7 monolithic domain agents. McKinsey's banks run 10 squads of 5-10 sub-agents each per workflow. Our CS agent should be a factory of 10 sub-agents (triage, policy lookup, drafting, sentiment, VIP detection, refund calc, language detection, brand voice check, escalation scorer, follow-up scheduler). This is on the v0.6 roadmap.

Agentic budgeting: Finance Agent (Finance agent) does P&L + AR + reconciliation. It does not yet propose budgets, run scenario forecasts, or alert on variance in real time. McKinsey: "Finance leaders shift from collecting spreadsheets to interpreting signals." This is on the v0.7 roadmap as a future capability.

Physical AI agents: McKinsey envisions humanoid robots, drones, self-driving vehicles extending the agentic workforce. the reference system is a pure-virtual play. This is out of scope for consumer brands ≤ €50M in 2026.
The operator argument
A COO from a €10-50M consumer brand, after reading the McKinsey article, will ask one question: "how do we get to the agentic organization?"
The honest answer is three options:
- Hire a strategic advisory firm for a 12-month transformation.
- Build it in-house with a technical team and accept the 12-24 month learning curve.
- Fork the repo, read the playbook, run one workflow in shadow mode, and compound from there.
This playbook does not replace strategic advisory. It makes the implementation layer legible. The five pillars mapped in this chapter are not aspirations — they are artifacts and operating lessons from the reference deployment, documented end-to-end so consumer SMEs can adapt them.
The three mindset shifts McKinsey demands
The paper closes with three shifts leaders must make:
- From linear to exponential. Don't let operating model evolution constrain what AI can capture.
- From tech-forward to future-back. Envision the end state, then work backward. Don't delegate the transformation to IT.
- From threat to opportunity. Engage employees on what the agentic era unlocks for them.
Each one maps onto a design decision we made:
- Linear → exponential: we didn't design the reference system around how the reference brand worked in 2024. We designed it around what one founder + 7 agents can do in 2027.
- Tech-forward → future-back: the playbook (Ch.01-15) describes the end state. Ch.11e describes the one-command path to start. Ch.11f describes the ingest layer to get there. The sequence is intentional.
- Threat → opportunity: Ch.14 (Team Onboarding) exists specifically so that every employee of a deploying brand spends less time on systems and more time with humans — the AI-empowered frontline profile. the reference system is the threat-to-opportunity conversion tool.
Where this leaves the brand that deploys the reference system
